> Australia Post moved almost 111 million parcels in peak 2025. How online retailers can handle Black Friday and Christmas volume with automation, not temps.

Retailers can handle peak season without doubling headcount by removing the manual work that scales with each order: downloading orders, updating stock, typing labels and uploading tracking. With those steps automated, extra volume becomes extra picking and packing only, which is far easier to absorb with existing staff or a few short shifts. Peak 2025 set records, with Australia Post delivering almost 111 million parcels in November and December, so the pressure is real.

## How big peak has become

Australia Post [delivered almost 111 million parcels in November and December 2025](https://www.logisticsmanager.com/australia-post-reports-record-2025-peak/), up 7.6% on the year before, including its busiest day on record: more than 3 million parcels on Monday 8 December. Some 7.9 million households shopped online across the two months.

Spending forecasts point the same way. The Australian Retailers Association and Roy Morgan [forecast a record $6.8 billion](https://www.roymorgan.com/findings/10053-ara-roy-morgan-media-release-christmas-spending-peak-season-2025) over the 2025 Black Friday to Cyber Monday weekend, a 4% increase, with around 6 million Australians expected to take part.

The timing has also changed. Supply chain consultancy Prological, in [sponsored commentary for Inside Retail](https://insideretail.com.au/business/the-figures-revealing-retails-new-operational-challenge-202602), said 2025 spending stayed relatively flat until the third week of November and then spiked sharply in the final week. A sharper spike is harder to staff for than a gradual build.

## Why hiring is a weak answer for small retailers

Large retailers hire at scale for peak. Reports ahead of the 2026 season had [Amazon Australia recruiting 3,000 seasonal workers](https://anz.peoplemattersglobal.com/news/organisational-culture/retail-giants-ramp-up-christmas-hiring-across-australia-51788) with roles starting at A$35 an hour, Myer 2,700, and Australia Post and StarTrack 3,500. Smaller online retailers compete for the same pool of casual workers, usually with less to offer.

Cost is rising too. Minimum award wages rose [4.75% from 1 July 2026](https://www.fairwork.gov.au/about-us/workplace-laws/annual-wage-review/annual-wage-review-2026). Descartes' [2025 benchmark report](https://www.descartes.com/sites/default/files/media/documents/2025-11/The-2025-Warehouse-Performance-Benchmark-Report-Final.pdf) puts it plainly: hiring 100 extra temporary staff is not financially viable for many businesses, and inefficient processes that are tolerable in quiet months cause major problems at peak. It also notes that onboarding temporary staff is slow when processes are manual or depend on knowledge held by a few long-serving people.

Mistakes cost more at peak as well. Amazon's [Order Performance policy](https://sellercentral.amazon.com.au/help/hub/reference/external/GGJVNFDXQT8C3RA8) measures late shipments over 10- and 30-day windows, so a bad Black Friday week can push a seller over the 4% threshold at the worst possible time.

## Take admin out of the order

The work in an order splits into two parts: admin (capture, stock, labels, tracking, reconciliation) and physical handling (pick, pack, hand to courier). Admin is the part that scales badly and is easiest to automate.

- **Orders flow in automatically** from every channel to one queue.
- **Stock syncs on every sale**, so high-velocity SKUs do not oversell when volume spikes.
- **Labels and manifests are generated in bulk** from order data, with carrier and service chosen by rules.
- **Tracking returns to each marketplace automatically**, protecting late shipment and tracking metrics.
- **Settlements are matched to orders afterwards**, so January is not spent reconciling December.

Prological estimated that many retailers with high levels of automation have 33% to 50% spare capacity that can be switched on for volume spikes without scaling up and training a temporary workforce. That is a consultant's estimate rather than a measured average, but the logic holds for small operations: when each order takes fewer minutes, the same team can process more of them.

## A peak readiness checklist

1. **Eight weeks out:** clean up SKU mapping across channels, check bundles, and set stock buffers for fast sellers on channels with strict cancellation penalties.
2. **Six weeks out:** re-slot the warehouse so expected best sellers are nearest the packing bench. See [warehouse picking and packing efficiency](https://ecomchannels.com/insights/warehouse-picking-packing-efficiency/).
3. **Four weeks out:** pre-build packaging for top SKUs, confirm courier pickup times and peak surcharges, and test bulk label printing.
4. **Two weeks out:** run a mock high-volume day. Time every step and fix the slowest one.
5. **During peak:** sort the queue by dispatch deadline, review cancellation reasons daily, and watch marketplace performance dashboards.
6. **After peak:** reconcile settlements, review returns reasons and record what to change next year.

## How eComChannels helps

eComChannels [Order management](https://ecomchannels.com/products/order-management/) brings Black Friday and Christmas orders from Amazon, eBay, TikTok Shop, Temu, Kogan, Woolworths Everyday Market, BIG W Market, Bunnings, Kmart, Myer, THE ICONIC, Shopify, WooCommerce and other channels into one queue, sorted by dispatch deadline, with stock synced on every sale so fast sellers do not oversell mid-promotion. That lets you keep listings live on every channel through the busiest weeks, when visibility is worth the most.

[AI auto shipping](https://ecomchannels.com/products/ai-shipping/) prints labels and manifests in bulk for Australia Post, StarTrack, CouriersPlease and Allied Express and sends tracking back to each marketplace automatically. New or temporary staff only need to pick, scan and pack; the system handles the rest, which shortens onboarding and keeps admin hours flat as volume climbs. ## FAQ

### When should I start preparing for peak?

At least eight weeks before Black Friday. Data and system changes, such as SKU mapping, buffers and carrier setup, should be finished and tested before volume rises, not during it.

### Can automation replace seasonal staff entirely?

Not usually. Physical picking and packing still need people. Automation removes the admin per order, so fewer extra people are needed and they can be productive within hours rather than days.

### How do I protect marketplace metrics during peak?

Prioritise orders by dispatch deadline, upload tracking automatically, use stock buffers on fast sellers, and set realistic handling times before the rush.
